Most CRM implementation projects fail not because of software limitations, but because business owners try to automate everything at once. A realistic four-week CRM rollout is about ruthless prioritization and establishing basic habits in the sales team.
Week 1: Unified Inbox and Messaging Channels
In Central Asia, sales happen in chats. During the first week, your only priority is stopping lead leakage across multiple platforms:
- Connect Instagram Direct, post comments, story replies, and Meta lead ads.
- Integrate WhatsApp via official API or QR authorization.
- Connect Telegram bots and personal manager accounts with chat history import.
Managers should not be overwhelmed with heavy custom fields yet. The sole goal of Week 1 is getting every incoming message answered from a single interface.
Week 2: A Lean Pipeline and Payment Tracking
Do not build a 15-stage pipeline. A simple five-stage flow is all you need for the first month: New Lead, Qualification, Invoice Issued, Won, and Lost (with mandatory reason).
At this stage, connect payment workflows. When processing payments through systems like Payme, Click, or Alif, invoices and confirmations should be attached directly inside the deal card.
Week 3: Permissions and AI Utilities
Once messages flow into the CRM and deals move forward, secure your data and reduce manual overhead:
- Configure role-based access: restrict contact exports and limit visibility to assigned managers or branches.
- Enable voice message transcription: AI translates long customer voice notes into text instantly.
- Activate off-hours AI assistance: let the agent answer frequent questions during the night and hand over warm leads in the morning.
Week 4: Onboarding and Live Launch
Never rely on long video manuals. Sit down with the team and process 20 live customer inquiries together. Focus on two main metrics: first response time and unresolved deals with no scheduled follow-up.
What to Postpone in Month 1
- Complex two-way accounting/1C inventory sync.
- Complicated automated marketing funnels.
- Overengineered analytical dashboards with dozens of secondary KPIs.
A simple, functioning CRM that your team actually uses every day brings far more revenue than a complex system abandoned after two weeks.
